Japan Market Development Team

Find the right way into Japan — before you commit to the wrong partner.

Smooth Sailing Japan works on your side in Japan — finding where your product fits, working out the right route in, comparing the partners and buyers who could build it, and supporting commercial conversations through to first orders.

Not a generic Japan presentation. We start with your product, your goals for Japan and the decisions in front of you.
Built for overseas manufacturers that see real potential in Japan but have not entered yet — or are about to choose their first partner. Paid only by the manufacturer. We never take referral fees from the distributors or partners we evaluate for you.
Where most manufacturers start

Japan looks attractive from the outside. The way in is harder to see.

Most manufacturers are not short of interest in Japan. They are short of a clear, low-risk way to find out what will work.

“Is Japan even right for our product?”You want evidence from real buyers, not another market report.
“We just need a good distributor.”You want one that will actually sell — and a way to tell which one that is.
“A distributor has already approached us.”You want to know if they are the right one before you sign.
“We don’t know how to price for Japan.”You want margins that still work once every party in the chain is paid.
“We’re not ready to open an office.”You want to test Japan before the biggest commitment.
The first decision is the hardest one to undo. A distributor may ask for broad exclusivity before you have enough evidence to judge the market — or the partner. Sign too early, and the partner who helped you enter can end up controlling how Japan grows — for years.
Our approach

Test the market without giving away the market.

Your first route into Japan — a distributor, direct buyers, a trade show or a crowdfunding test — should teach you what Japan wants. It should not decide, on day one, how your Japan business is shaped before the evidence exists.

Use the first route to learn. Keep your options until the evidence exists.

Validate firstLearn what Japanese buyers, partners and channels actually respond to.
Protect your optionsDo not hand over broad exclusivity or strategic control before a partner has proven what it can do.
Choose with evidenceLet buyer response, partner capability and economics decide the next commitment.
What Smooth Sailing Japan actually does

We do the Japan-side work of entering — on your side.

Research alone does not find a partner. Translation alone does not win a buyer. An introduction alone does not create orders. SSJ keeps the whole entry together, from first market evidence to a validated route, qualified commercial relationships and ongoing execution. If first orders begin during the engagement, SSJ supports launch follow-through, partner activity and market feedback — because signing a partner is not the same as building the market.

Your six-month Japan build

The Japan market development engagement is structured as a six-month build period covering market fit, positioning, pricing, partner and buyer development, deal support and commercial execution. These are scope areas, not a fixed week-by-week sequence.

6-MONTH ENGAGEMENT

Renewable in 6-month terms, with scope reviewed based on the Japan work still required.

Market fit & competitionWhere your product fits, what it competes with and which buyers care.
Positioning & localizationJapan-specific value proposition and commercial communication — not literal translation.
Pricing & channel economicsLanded cost, distributor margin, retail price and whether the numbers work.
Partner search & comparisonLong-list, outreach, qualification and side-by-side comparison of real candidates.
Deal supportMeetings, samples, MOQ, pricing and margin discussions, territory, commercial scope of exclusivity, performance expectations, responsibilities, negotiation and follow-up.
If first orders begin during the engagementLaunch follow-through, partner activity, buyer feedback and what should change next.

After six months, you should have more than “some meetings.”

Evidence on whether — and where — your product fits in Japan
Japan positioning and pricing logic, tested with real buyers
A shortlist of partners, compared side by side with written assessments
Commercial terms you understand before you sign — including what not to give away yet
A clear view of every serious opportunity, its blocker and next action
A written recommendation for the next phase based on the evidence and commercial pipeline developed

If you later hire locally or expand a partner’s role, they start from a working pipeline and documented market evidence — not a blank page.

What we’ll need from your team

The six-month engagement works best when your team can provide:

  • A main contact at HQ who can make timely decisions on pricing, terms and samples
  • Product information, samples and the commercial parameters we can work within
What SSJ does not replace: SSJ does not act as your importer, distributor, legal or tax adviser, or formal certification body. Where specialist input is required, we can bring in and coordinate the right specialists. Legal drafting and review remain with your legal advisers.
Market tests and trade shows: scoped and priced separately, with costs agreed before anything starts.

Not sure whether Japan is ready for your product — or which way in makes sense?

That is exactly what the first conversation is for. Bring the questions you already have.

Commercial visibility

If we say Japan should be visible to HQ, you should be able to see the work.

What commercial visibility can look like

Instead of “we met some distributors,” HQ sees which partners are serious, how they compare, what is blocking each one — and which decision is needed from you.

The final format follows your engagement and the decisions HQ needs to make.

Who does what in Japan

A distributor sells. HQ decides. Someone has to keep Japan moving in between.

If a distributor becomes part of your Japan route, the roles should stay clear. These are not competing options: a capable distributor and an involved HQ both matter. SSJ covers the Japan-side work neither is set up to do — especially before the first contract is signed.

Distributor

Essential for importing, inventory and channel access. But a candidate distributor is presenting its own offer — it cannot also be the one comparing itself with the alternatives.

HQ

Should keep the final decisions. But Japanese communication, local context, time zones and constant follow-up make day-to-day execution hard from a distance.

SSJ

Recommends, but does not decide for you. Finds and compares partners, moves conversations forward and brings the market’s answers back to HQ.

SSJ works for the manufacturer — not the distributor. SSJ is paid by the manufacturer. We do not accept referral commissions or placement fees from the distributors or partner candidates we evaluate. Our role is to help the manufacturer judge which relationships, routes and commercial decisions are best for its Japan business.
Already selling in Japan? If you already have a distributor that is not delivering, or an earlier launch that did not build momentum, the same approach applies: an independent view of the partner, follow-up on stalled deals and a clearer picture for HQ. Tell us in the review request.
Start with your actual situation

Free 30-Minute Japan Market Review

Bring us the questions you already have.

This is not a generic Japan webinar or a scripted sales presentation. The useful starting point is your product, your goals and the decisions in front of you.

In 30 minutes, we can start on questions such as:

  • Is there a realistic fit for your product in Japan — and where?
  • Which route makes sense first: a distributor, direct buyers or a smaller test?
  • Would your pricing and margins survive the Japan channel?
  • Which regulatory or certification questions need specialist review early?
  • Is your production capacity and MOQ ready for a Japan partner?
  • If a distributor has approached you, what should you check before signing?

By the end of the review, our goal is to give you an initial view of the most important question to validate first, the main risk we see, and whether SSJ is a sensible next step.

If SSJ is not the right fit, that is useful to know too.

If Japan matters to your growth

Let’s work out the right way in.

You do not need a Japan plan before the call. Working one out is what the call is for.
